Chapter 3 — Accountability & Coaching

This is the chapter most managers avoid and most teams are starving for. High standards and human dignity are not opposites — held together, they're the whole craft.

Principle 11

RPM: Results, Purpose, Massive Action

Organize work around the result, the compelling purpose, and a flexible map of actions — not an endless task list.

Tasks multiply; outcomes clarify. Define the result in measurable language, make the why vivid enough to create energy, brainstorm broadly, then choose the vital few and put them on the calendar as focused blocks.

Result: define the week's specific result. Purpose: list the business, team, customer, and personal reasons it matters. Map: capture all possible actions. Select the vital few and schedule them.

Ask yourself

  • How much of my calendar is organized around outcomes?
  • Which tasks exist only because nobody redesigned the process?

Principle 12

Accountability Without Humiliation

The strongest accountability makes reality undeniable while leaving the person capable of responding.

Address gaps quickly and privately, with observable facts instead of character verdicts. Restate the agreement, name the impact, then ask the person to diagnose the cause and propose the correction — ownership they author outlasts ownership you impose. Define the next commitment and the consequence clearly.

Fact: what happened? Agreement: what was expected? Impact: what did the gap cost? Ownership: what's the person's explanation and responsibility? Correction: what changes, by when? Consequence: what occurs if the pattern continues?

  • Do I postpone accountability until frustration leaks out?
  • Can people admit mistakes here without being destroyed by them?

Principle 13

Coaching People to Think

The purpose of coaching is not to make people dependent on your answers. It is to grow their ability to perceive, decide, act, and learn.

Ask for their assessment before giving yours. Diagnose which gap you're actually facing — knowledge, skill, motivation, resources, or role fit — because each needs a different remedy. Don't rescue people from productive struggle.

What result were you trying to produce? What happened? What did you notice and decide? What would you do differently? What support or skill do you need? What is your next commitment?

Ask yourself

  • Do my strongest people become more independent over time?
  • What kind of gap is actually causing this performance issue?

Principle 14

Build a Culture of Ownership

Culture is what the group rewards, repeats, protects, and corrects. Ownership grows when people can see the result, influence it, and experience consequences.

One accountable owner per result. Decisions at the lowest competent level. Reward truth-telling and early escalation — and never punish initiative merely because the attempt was imperfect, or you'll teach everyone to wait for instructions.

Select one recurring problem. Name a single result owner. Define authority, constraints, and measures. Establish escalation triggers. Review the learning after the next cycle.

  • Which results have many helpers but no owner?
  • Does our culture reward concealment or early warning?

Principle 15

Conflict as a Search for Truth

Healthy conflict protects the mission from false harmony. The leader's task is to make disagreement safe, specific, and productive.

Challenge ideas without diminishing people. Surface the interest or fear beneath the stated position, refuse triangulation by bringing the relevant parties into the same room, and end with a decision, a commitment, or a time-bounded experiment.

State each position accurately. Identify underlying interests and the shared outcome. Agree on decision criteria. Generate options. Decide or run a test. Record commitments and a review date.

  • What disagreement is being discussed everywhere except the room where it belongs?
  • Do my people believe dissent is dangerous?
